How to use this calculator

  1. Start with the default scenario. Read the results table and the chart so you understand what each output means.
  2. Replace the default inputs with your own figures. Use loaded costs, not base salaries, wherever the input asks for cost.
  3. Change one input at a time. This shows which assumption moves the result most and where your evidence is weakest.
  4. Run a conservative case. Cut the share or adoption input by 20% and see whether the project still makes sense.

Worked example

A retailer handles 2,500 conversations a month. A mid-complexity bot with two integrations, $4,500 base setup, $280 platform fee and 8 support hours gives an effective monthly cost of $1,263, or $0.51 per conversation.

Assumptions and limits

This model is deliberately narrow. It values time and direct cost only. It does not price quality improvement, customer satisfaction, risk reduction or revenue lift, because those need evidence from your own operation.

Adoption is the most common source of error. A system that works in a pilot rarely hits its full share on day one. For planning, assume a ramp and test the conservative case.

The model also ignores integration difficulty. Two systems with the same name can differ enormously in effort. List each integration and its owner before you commit budget.

Finally, the figures are not a quote. They are a planning tool. Use them to frame a conversation, then get a scoped proposal based on your actual systems and workflows.

What drives chatbot cost most?

Integration count and complexity drive build cost more than conversation volume.

A simple FAQ bot with no integrations is cheap to build. A bot that reads orders, updates CRM records and hands off to a human agent takes real engineering work, and that is where budget goes.

Is a subscription always cheaper than a build?

Not always. A build has higher upfront cost but can be cheaper per conversation at scale.

Run the model twice: once with a low-complexity build, once with a higher monthly subscription and lower setup. The cheaper route depends on your volume and how long you expect to run the system.

Why include support hours?

Chatbots need monitoring, prompt tuning and escalation review. Ignoring that cost understates the true total.

Support hours also reflect the work of keeping answers accurate as products, policies and pricing change. A bot left unmonitored quietly gets worse.

How accurate is cost per conversation?

It is a model estimate, not a benchmark. It depends on the assumptions you enter.

Use it to compare two routes on the same inputs. Do not use it to claim an industry rate or a market price.

When is a chatbot the wrong choice?

A chatbot is wrong when users need judgment, negotiation or access to sensitive records without clear rules.
